STREAMLINING PRE-BOARDING AND ON-BOARDING THROUGH 2-PHASE FOUNDATION PROGRAM FOR NEW HIRES

CHALLENGE
The client had a need to train their new hires at scale, earlier, they were working along with a partner in the industry for learning content and program design, however their biggest challenges were:
- Lack of structure in terms of learning journey for new hires
- Human touch to training was missing which caused drop-offs
- Instead of multiple courses in a learning path, they wanted a single course/program that covers all essential technologies needed for new hires both in pre-boarding and on-boarding
Resolution
During the discussions with the client, it was discovered that the engagement of the new hires during the learning initiatives was significantly low and since there was no clear structure of the learning journey, it was tough to measure the effectiveness of the training program. Having understood these core issues, we offered them a learning solution that was clearly divided into 2 phases.
PHASE –1: LEARN BEFORE JOINING
- Spread across a time period of 3 months before the learner actually starts their onboarding with the client
- Focused self-paced digital learning content on Java, Unix, and SQL with Assignments, Practice environment, scheduled mentoring, and expert lectures
- 24X7 learning support to clarify queries/concerns
- Pre-assessment and Post-assessment – with detailed analysis of learning pattern
- Weekly reports on learning status
- Offered Gamification based platform – leader board and other features which may motivate the learners
PHASE –2: ONBOARDING
- Spread across 3 weeks from the joining date of the new hires
- The training was done in multiple batches in an instructor-led mode of
- The topics for batches were reordered based on the feedback from learners
- Learning journey that covers all essential technologies and concepts needed to prepare for their job roles
- Introduction to Programming, Clean code practices, code Operability & security
- OOPs concept, Design Patterns, Client Server architecture & APIs
- Introduction to Methodologies (Agile, Scrum)
- Introduction to Advanced Technologies (Cloud, Container, Microservices, Big Data, AI/ML) Programming, Clean code practices, code Operability & security

Results:
- The client was able to streamline the entire pre-boarding and onboarding process resulting in a structured learning journey for new hires
- 700+ new hires were successfully oriented to their job-roles cutting down any overhead times in filling learning gaps
- Reduced the no. of drop-offs from pre-boarding to on-boarding by 34% compared to previous cycle
- Upon the successful completion of the program, the client was able to replicate this model with the help of Techademy across multiple geographies such as Cyprus, Bulgaria, Brazil, and Israel for their new-hire foundation programs
